Workshops are a great format to spread awareness and
obtain feedback from people in the organization
• Many people prefer to experience a technology “hands-on” rather than learning
about it in an abstract way.
• When doing “hands-on” work, a lot of questions come up in a natural way, providing
valuable “teachable moments”.
• People get to learn from team members whom they thrust rather than outsiders.
• “Word of mouth” is an important driver of innovations; people refer interesting
information to one another.
• Workshops are a great way to get to know new people/teams in an organization,
while doing something useful.
• Workshops are a great way to get feedback from the organization and have others
from the organization respond to that information.

Workshops can be a valuable tool for sales & scaling
• Showcasing value of automation: “We did two workshops with two different teams
and we found 5 to 10 realistic use cases that might save the company X amount per
year. You have many more teams – the opportunity seems large.”
• Demand generation: workshops are quick, cheap and low-tech way to do a quick
sweep through the organization to find low-hanging fruits to start with or to increase
demand for automation.

Designing the workshop
What goals do you want to achieve with the workshop?
• Participants understand what RPA is and how it works in principle
• Participants have a hands-on understanding of RPA, based on having built their first
bot
• Participants can describe examples of robots working in their organization
• Participants know the criteria of automation-friendly processes
• Participants propose pre-qualified processes for automation
• Participants become evangelists of RPA and continue to contribute automation ideas
• Participants know how to get in contact with the RPA group and initiate
• Participants can provide adequate documentation for processes that they own

• Opening sequence (Intro, Context, Goals, Agenda)
• What is RPA and how does it work? (simple live coding, live bot, videos)
• How is RPA used in our organization today? (Introduction to COE; Bot examples via
video or live demo, description of use cases, success metrics, etc.)
• Build-a-bot (guided bot building exercise, e.g. using rpachallenge.com)
• What are the characteristics of automation-friendly processes (slides, 1-pager,
spreadsheet, etc.)
• Participants work in small groups with expert coaching (ideation, qualification,
using hand-out to create a record to be used)
• Participants present their most interesting use case to the entire workshop
• Closing sequence (Summary & Highlights, Next Steps, Thank-you and Good bye)

High transaction volume processes, highly frequent processes running daily & weekly, instead of monthly or
yearly which involve high manual work or work prone to human error.
Activities with clear processing instructions (template driven) with decision making based on standardized
and predictive rules.
Activities with low number of variation scenarios existing in the process leading to different handling
procedures.
Processes triggered by standard and consistent inputs. These inputs should be in a readable input type like
Excel, Word, email, xml, PPT, readable PDFs etc. Processes triggered by input types which are not readable
like images scanned without OCR are not disposed to automation.
Processes with high transaction volumes (and high frequency).
Processes for which the processing method cannot be changed due to various reasons and do not require a
fundamental change in the underlying technical architecture of the current systems (e.g., new interface
development or changes in configurations of existing systems to enable automation).
We strongly recommend avoiding automation in processes for which changes are expected in the
short/medium term.
Our recommendation is to automate only those processes which can provide a savings in terms of human
work-effort of a minimum of 2 FTEs.
Processes that tend to be well documented, stable, & predictable with well known operational costs.

• Zwei «Post-it-Workshops» mit unterschiedlichen
Personengruppen (Abteilungen) durchgeführt.
• In wenigen Workshop-Stunden kamen mehr als 40 Ideen
zusammen.
• Erfolgsfaktor: Vorgängige Orientierung & Unterstützung eines
«internen Sponsors».
• Zuhören und Notizen machen: Stichworte lassen häufig einen
«administrativen Aufwand» ableiten, wo weitere Cases
schlummern könnten!
• Herausforderung/Wichtigkeit: Umfassendere Prozessanalyse
und Verständnis sind für eine verlässliche Priorisierung wichtig.

• In welchen Tools & Applikationen arbeitet man?
• Auch geeignet zur Bildung von «Applikations-/Case-Clusters», um ähnliche
Prozesse mit «wiederkehrenden Komponenten» rasch zu erarbeiten (andere
Kostenbasis für «Folgeprozesse»)
• Wie sieht ein Arbeitstag von 08:00 bis 17:00 Uhr aus? Welche
Tätigkeiten führt man da aus? Erweitern auf eine ganze
Arbeitswoche, auf einen ganzen Monat, …
• Welche Schnittstellen gibt es zwischen Person A + B / Abteilung A +
B? (Vor- und nachgelagerte Prozess-Schritte & Tätigkeiten
identifizieren)
• «Rückblick in x Jahren: Welche Tätigkeiten man früher einmal
ausgeführt haben wird.»
• Granulare Organisationsbetrachtung
• Ausgehend von einer grossen Einheit (Gesamtkonzern/Abteilung) bis in das
einzelne Produkt oder die einzelne Dienstleistungsstunde, die man anbietet.

Awareness Definition
• Was bedeutet Awareness und wie kann man diese schaffen?
• Nicht nur das «technologische Verständnis» ist von Bedeutung,
auch die internen Strukturen (Vorschlagswesen, Zuständigkeiten,
was gibt es bereits, …) sind relevant!
• Dilemma: Eine interne Story (eigener «PoC» oder «Pilot-
Prozess») hilft enorm, das Verständnis für mögliche
Anwendungsfälle zu steigern. Ein Pilot-Prozess sollte aber auch
gut gewählt sein (benötigt Verständnis, was möglich ist in der
Organisation).

• Ein erstgenannter Wert wird als «Anker» verwendet, woran sich
Folgewerte richten, ohne die zugrundeliegenden Fakten zu sehr
zu berücksichtigen.
• Beispiele:
• Auktionen
• Preisverhandlungen
• Gerichtsentscheide
• Kontext von RPA und Process Discovery:
• Gezeigte Demos, vorgestellte Use Cases oder behandelte Tools können
zu einer Verzerrung und Voreingenommenheit führen!

• Eine strukturierte und somit vergleichbare & messbare Sammlung
von Prozessen und Use Cases.
• Priorisiertes Vorgehen, um die (strategisch) wichtigen Cases zu
erarbeiten sowie «phasenweise» Budgets/Pakete zu schnüren und zu
vereinbaren.
• Je nach Phase und «Wichtigkeit» der (RPA-)Journey kommen
unterschiedliche Lösungen zur Anwendung – von selbst-gestrickten
Excel-Files über integrierte Tools wie der UiPath «Automation Hub».
Die Awareness und das Involvement (Top-Down/Bottom-Up) spielen
hier eine gewichtige Rolle.
• Ein früher Ausblick auf eine grössere Initiative und flächendeckende
Automatisierung hilft; korrekte und nachhaltige Umsetzung der Use
Cases liefern dann den Nutzen & die Bestätigung, um das Thema
