This cultural change requires leadership support, effective communication, training, and creating an environment where teams feel empowered to take risks and experiment.

Don't do DevOps neither Agile nor Lean or anything else. Yes, you read it right. Until you know why you are doing it. The reason should not be it's the next buzzword or you have a feeling of being left out or something similar. Generally, at later stages, it is found that all these hashtag transformations are not culturally aligned to your org./ team or leadership or maybe to you as well. So the idea is not to jump on DevOps tools when you doing DevOps but rather to why it was needed nor to Agile practices when you wish to be Agile but understand its values & principles. Summary - Understand, embed & embrace culturally aligned values & and principles of the new thought you wish to bring within your org. and grow & seed or split & seed.

If you're trying to kickstart a DevOps culture in your company, start small with a project that involves the teams necessary for the change. Showcase the usefulness of adopting DevOps across the company, emphasizing the quality and speed of code delivery while not missing out on Security. That "small" project can showcase the value of DevOps, and can start navigating the ship in the right way.

Don't get stuck on the tech. Just get started! With so many tools out there that claim to create, enable, or support DevOps practices, teams can develop analysis paralysis. Instead of considering every single tool and custom approach, the best choice is to get started with the tools you have and develop a DevOps practice. You can totally automate builds and deploys using nothing but git, bash, and make. Once that's in place, you can pick up a tool that allows for more coordination, integrations, and observability. That way, nothing gets left behind or has to change, it just evolves into the next iteration of getting things done.

A great way to limit complexity is to create a technological paved path for teams to use that covers the majority of uses cases. Things like limiting the number of development languages, standardizing the CI/CD pipelines, or even operating systems used in the stack. This creates predictability, and contributes to higher velocity in the long term.

DevOps faces technical complexity challenges due to complex systems, various technologies, and frequent updates. Managing different tools, combining platforms, and keeping teams in sync can be tough. Dealing with automation, scalability, and security can complicate things further. To tackle these challenges, it's important to understand tools well, simplify processes, and keep an eye on things. Working together, learning constantly, and being open to new tech can help overcome these hurdles in DevOps.

The sheer number of technologies used by a DevOps team can get large, putting a lot of cognitive burden on the team. Teams must foster a culture of good documentation and knowledge sharing order to avoid the risks of tribal knowledge.

In my own experience over the past 10 years, security went from barely an afterthought to the top priority for many customers. This trend shows no sign of slowing!

From my perspective, prioritizing security from the start ensures trust and reliability in software products, enhancing customer satisfaction and organizational integrity.

When it comes to ensuring the security of your development process, it's crucial to incorporate security considerations from the very beginning, you can save yourself from potential headaches and expenses down the road. Remember, shifting security left means integrating it into your development process from the beginning. By involving security experts, conducting threat modeling exercises, and addressing security concerns early, you can build a more secure system while minimizing the risk of future vulnerabilities and costly rework.

DevOps faces the challenge of ensuring software security and compliance. Integrating security throughout the entire lifecycle, adopting DevSecOps principles, and automating security measures are key for proactive defense and regulatory adherence.

A key element of the DevOps philosophy is not the complementarity of skills but rather their overlap. Operations engineers need to know and understand software development and software engineers need to understand operations. A great way to bridge that gap is to put in place a system that encourage short term rotations on opposite team (ie. have a software engineer join the operation’s team for a couple of sprints, or vice versa)

In some organizations, it can be difficult to practice DevOps because of their need to maintain legacy applications. This makes it hard for engineers to get their hands on modern DevOps practices and tools. Hence, establishing a culture of learning, feedback, and experimentation can be challenging in such organizations. Also, many of the Developers are required to ask their IT teams even for small infrastructure set up and start working. Creating tickets, approvals, and getting permissions creates a blocker and consumes more time and effort. It is always a good option to have a platform engineering team with an internal developer platform (IDP) to help DevOps engineers to give them what they are required so they can work efficiently.

One of the hurdles is putting together a dream team where everyone has their own superpower. Think developers acing their code skills for testing and deploying, ops champs diving into the cool world of cloud and containers, and all of us learning the ninja moves of teamwork and talk. It's not just what each can do but how the whole gang creates magic together.

Organizations often face a skills gap when implementing DevOps, as it requires a combination of technical, collaboration, and automation skills. Investing in training and upskilling existing team members is vital. Additionally, organizations can hire new talent with DevOps expertise or consider partnering with external consultants to bridge the skills gap. Encouraging knowledge sharing within the team and creating a learning culture can also help address the skills gap over time.

I am of the opinion from my experience that the skill-gap challenge does not need to be addressed at the lower pyramid of the org. but at the highest level too equally. For e.g. how can you expect your leaders to be supportive of DevOps through various prisms if they don't understand what it means to them and the org? Some of the key categories that you can club your learning programs (but are not limited to) are - Culture (like VSM), Roles (like SRE), Practices (like Chaos Engineering), and Leadership. Next is to give not only the opportunity but also the infra where the knowledge could be put to test / experimentation.

Measurement and feedback are critical in DevOps to track progress, identify areas for improvement, and drive continuous learning. Defining meaningful metrics aligned with business goals, such as deployment frequency and lead time, allows organizations to assess the effectiveness of their DevOps practices. Establishing feedback loops through regular retrospectives, post-incident reviews, and gathering insights from stakeholders helps identify bottlenecks and areas for optimization.

One of the best ways to measure DevOps is DORA metrics: - Deployment Frequency - Lead Time for Changes - Change Failure Rate - Mean Time to Recover (MMTR) They cover essential aspects of DevOps, tie technical practices to business outcomes, support ongoing improvement efforts and provide organizations with a valuable framework for assessing and enhancing their DevOps capabilities.

Common DevOps KPIs include deployment frequency, lead time for changes, mean time to recover (MTTR), and change failure rate. These metrics provide insights into the efficiency and reliability of your software delivery process. Continuous Monitoring: Implement continuous monitoring of your applications and infrastructure. Monitor performance, availability, and security metrics in real-time. Use tools like monitoring solutions, log aggregators, and security information and event management (SIEM) systems to gather relevant data.

To address the challenge of measuring and improving DevOps performance and value, it's crucial to define KPIs and OKRs aligned with business goals. Additionally, employing data-driven decision-making tools and fostering feedback mechanisms from stakeholders ensures continuous improvement.

Let's think outside the box for a sec. It's not all about rules and tech stuff. Take time to hear your team out; their feedback and ideas can be game-changers. And remember, the end goal is not to chase the shiniest tech toys but to deliver a top-notch final product that your users will love.

I always find it helpful to consider what DevOps actually is : DevOps (Development to Operations) is an “umbrella concept” that refers to the people, process and technologies needed to connect development and run. “Connect” in this context means ensuring that the changes introduced by the development team are being tested and deployed in a way that is fully efficient and does not break live services (operations). The main aim of DevOps is to increase speed whilst reducing outages and cost (the latter being a byproduct and not a major objective). Today, many refer to DevSecOps, making the point that security has to central to the entire solution lifecycle.

I've encountered the model where an organisation moves to DevOps and one or more of the developers end up specialising in Cloud Operations. The developers aren't replaced, the team that historically managed the infrastructure are let go, meaning the dev team are now down a few members. In terms of resourcing all you've done is replace your I.T department with developers. From a management perspective you've managed to save some money and by calling it DevOps can obfuscate that your development team is now smaller.

In addition to the mentioned topics, organizations should also consider factors like change management, stakeholder alignment, and tooling integration. Change management practices help teams navigate the transition to DevOps smoothly. Ensuring alignment among different stakeholders, including business, IT, and operations, is crucial for successful DevOps implementation. Integrating and managing various tools used in the DevOps pipeline is essential for smooth collaboration and automation.

I'm surprised the skillset of understanding the business wasn't mentioned. Talking to your business partner about "doing devops" won't resonate with their objectives. Start by listening. Understand what's important to them. What works well for them? What do they struggle with? Only when you truly understand them and form a relationship can you propose ideas that solve business problems while incorporating devops processes.
