How can you effectively prioritize and manage your tasks based on value and urgency?

I like to start with product principles when I begin any project to align the team on how we should prioritize our backlog. Do we focus on customer experience, innovation or monetization? Then apply WSJF(weighted shortest job first) keeping the principles in mind. WSJF effectively lets you consider cost of delay and job size to prioritize your backlog. Higher the cost of delay, higher the priority on the backlog.

Oh...classic WSJF (Weighted Shortest Job First) I guess the trick is in the weighting - which comports with value. So if one has developed a heuristic for what is considered valuable, then estimation of time and energy to complete each item on the backlog should be applied. Simply apply the value/weighting heuristic then work through the backlog based on time constraints and soon the desired outcome is readily available.

Effectively prioritizing tasks as a business analyst involves understanding overarching business goals. Regularly reassess priorities in collaboration with stakeholders. Consider dependencies, prioritize tasks that mitigate risks or have high impact, and adopt agile methodologies for flexibility. Use project management tools for tracking and provide regular updates to stakeholders.

Identifying clear project objective in collaboration with your client / product owner is the starting point of creating anything valuable. In the project kick off meeting itself, present a slide with the project objective as you understand it, with sprint-wise breakdown of planned value additions to achieve it. The client would be able to immediately relate to what you have written, and provide clear feedback. If the client has already taken the time to think about this, it will be evident as they either confirm your written objective or provide corrections on that. If not, this will act as a trigger for them to think about it and get back to you. Once you get clarity, you can plan your iterations to best meet the agreed project goals.

I like the Eisenhower matrix and I've been suggesting my Master students to use it when defining which business problem they should tackle (first) for their Business Solution Report (our equivalent - and improved - version of a thesis). It's simple and straightforward and it's helping them to make informed decisions that they can explain and justify to other stakeholders (like the company's representative or other examiners). The ICE Model (Impact, Confidence and Ease), in turn, is more reliable when it comes to defining which solution to implement.

Stephen Covey’s four quadrants of time management and method of categorizing your work/ tasks and bringing to light that we need to be mindful to be operating in Quadrant 2 for the most long term impact and value have been enlightening for me.

Often it may seem that most tasks are urgent, but then when you start to look at what you need to achieve in the next hour/day/week/month and external dependcies and assess blockers in the context of the overall objectives - it puts tasks into perspective and aids in the Prioritisation process.

Some Alternatives: Pareto Principle (80/20 Rule): suggests that 80% of results/benefits come from 20% of efforts. Applied to task management, it focuses on identifying the 20% of tasks that will yield the most significant results. This approach is useful for maximizing efficiency and impact. It encourages focusing on tasks that have the greatest potential for positive impact or value. Kanban Boards: typically consists of columns such as "To Do," "In Progress," and "Done." Tasks are represented as cards, which are moved across these columns on status change. This method provides a clear visual overview of all tasks, their current status, and progress. It's especially effective for managing workflows in teams, as it enhances transparency.

When you prioritize the tasks or requirements, you should set some of basis like: benefit, penalty l, cost, risk, dependencies Those basis will give you some insights how-to prioritize it then you can choose between many prioritization techniques like: MoSCoW: the most famous & popular one which usually used in Agile, it allows you to categories each task (Must, Should, Could, Won't) Ranking: rank order by giving each task unique value you start from one then two, three ... n, this method more accurate & less confusing Tip: you have to get agreement with all stakeholders about the prioritization you set to make sure that you have mutual vision

As a BA, I reserve time slots or half-time slots in my Teams calendar to avoid distractions and stay focused in order to manage my workload.

My simplified version is separating tasks into Now, Soon and Later, and if they have blockers they can get moved to Parked (and managed separately). Also essential is expectation management with stakeholders, including upcoming tasks which are planned, and outcome of recently completed or in flight tasks. This will support the prevention of waste i.e. committing time and energy into activities which are not endorsed/lack buy-in, or completing tasks which others then replicate because they were unaware of your progress made.

ABCD Categorization: A-Tasks (Critical and High Value): Concentrate on tasks that are fundamental to achieving overall goals. These assignments are both urgent and valuable. B-Tasks (Important but Low Urgency): Assign appropriate chances to important tasks with lower urgency to prevent them from becoming urgent demands. C-Tasks (Urgent but Low Value): Complete pressing chores quickly because they may not contribute to long-term goals. D-Tasks (Low Urgency and Value): Delegate jobs of low priority and value while keeping time constraints in mind.

A to do list is a wish list. If it’s not in your calendar, great are the chances many tasks will not be done. As days go by, they tend to accumulate. As time goes by, a few might not even make sense anymore. Take notes, fill a to do list, but make sure to use your calendar to plan what will be done each week.

The concept of the 'Eat That Frog!' method, articulated by Brian Tracy, emphasizes tackling the most challenging or high-value task first thing in the morning. By addressing the most demanding task at the outset, professionals set a tone of accomplishment and ensure that critical priorities are not overshadowed by less significant activities later in the day. Effective task prioritization also involves the art of saying 'no' judiciously. Professionals must discern between tasks that align with strategic objectives and those that, while seemingly urgent, do not contribute substantial value. It is also valuable to keep a note of moving targets and shifting priorities during the governance process. While this is tedious but it ensures optimum utilisation of available resources towards the highest ranking moving priorities in the journey

This practice serves as an excellent means of gathering feedback for the completed sprint, which, in turn, informs the planning of subsequent sprints in accordance with stakeholder feedback and priorities.

Think of executing and monitoring tasks as following a roadmap. Just like a key ingredient, adaptability is what makes your plans work smoothly. It's about being flexible—embracing change, welcoming feedback, and adjusting plans as needed. In a dynamic work environment, think of your plans as flexible maps, not strict rules. Responding to feedback with a growth mindset not only improves your tasks but also keeps them aligned with bigger goals. So, as you navigate your tasks, remember, adaptability is your trusted companion, helping you handle changes with ease.

Executing and monitoring tasks involves starting with high-priority items, adhering to allocated time slots, and leveraging tools like Jira or Trello for real-time tracking. Communicate progress with the team and stakeholders, remaining adaptable to changes and continuously reassessing priorities. Emphasize quality over speed, incorporate scheduled breaks for efficiency, and reflect on performance regularly for improvement. Define and track key performance indicators, foster collaboration within the team, and celebrate achievements to maintain motivation. This integrated approach ensures efficient execution, ongoing improvement, and successful project outcomes.

Do not underestimate the value of the human factors. One of our greatest resources is the power, engagement and investment of others in what we want to achieve. Many tasks generally involve others to ensure their success. List of considerations but not in order. Connect with stakeholders. Ask what’s working and what is not. Listen and acknowledge input. Encourage open conversation. Create a safe space for tough topics. Affirm agreement on the plan and actions. Reaffirm actions. Document formally opportunities for improvement. Assign action and responsibility with targeted outcomes and timing. Implement. Seek feedback. Review, reflect and adjust where needed. Celebrate acknowledge and reward supporters. Humbly lead & own mistakes.

If you have realized that something in the past what worked and what didn't work, apply it in the future instances to have a smoother problem solving and efficiency. Accepting feedback and improving upon your current process will also make you efficient in those regular tasks. And finally, sharing the knowledge with the team or people who are going to encounter similar problems by diarizing and knowledge sharing.

Backward planning : Sometimes planning from the end date and fitting the tasks from end to start also helps.. This way we can adjust the time allotted for various tasks.
